Price realization by category: where margin leaks

The short answer

Price realization is the share of list price customers actually pay. Divide the revenue you collected by what the same units would have earned at list price, for each category, then rank categories by the gap. The biggest gap shows where discounts, markdowns and price overrides take the most margin.

Finding price leakage by category

Price realization = revenue collected ÷ revenue at list price × 100. Price leakage = revenue at list price - revenue collected

Why it matters

Small discounts add up across thousands of transactions. Price realization by category shows how much of list price you actually collect and where the largest leaks sit, which lets you fix them at the source before cutting list prices or buying shallower.

The question to ask

Copy this into Lexi as written.

What is my realised price against list price by category, and where is the biggest leak?
Copy question

How to work it out

1. Calculate revenue at list price. Multiply units sold by list price for each category over the period.

2. Calculate revenue collected. Total the net price paid after discounts, promotions and overrides for the same units.

3. Rank the leak. Divide collected by list to get realization, subtract the two to get leakage in dollars, rank categories by leakage, and check which customers receive the overrides.

What the answer looks like

Illustrative output on sample data

Illustrative example: how Lexi answers this for a furniture retailer. It compares list price with the price collected for each category over a quarter.

  • Sofas: $2,400,000 at list, $2,016,000 collected. Realization 84%, leakage $384,000.
  • Dining tables: $1,100,000 at list, $1,012,000 collected. Realization 92%.
  • Outdoor furniture: $650,000 at list, $468,000 collected. Realization 72%, leakage $182,000.

What the data shows

Outdoor furniture has the lowest realization, but sofas leak the most dollars. $210,000 of the sofa leak came from associate price overrides in four stores.

What it means

Most override buyers have a history of paying full price, so those discounts gave away margin the sale did not need.

What to do

Tighten override limits in the four stores first. It is a faster fix than repricing the category.

Frequently asked questions

What is price realization?

Price realization is the share of list price a business collects after discounts, promotions and overrides. A realization of 90% means customers paid, on average, 90% of list price, and the 10-point gap is the price leakage. Track it by category, channel and store to see where it slips.

What is a good price realization?

There is no widely published retail benchmark for price realization, so build a baseline from your own transactions. Calculate realization by category for each of the last eight quarters and note the usual range. A category that slips below its range while list prices hold steady is discounting more than it used to, and that is where to look first.

How is it different from gross margin?

Price realization measures price only, without cost, while gross margin includes product cost. Look at realization first to find where price is slipping against list, then check margin to see what that slippage does to profit once cost of goods comes off.
